Beschreibung vom Entwickler (englisches Original)
Run a golden set and gate LLM model swaps on accuracy, with latency and cost per request.

A small, runnable eval harness for one job: swapping the LLM behind a product without breaking it.
New models come out every few months. They are usually faster and cheaper. Sometimes they are also worse at your specific task, and you only find out from users. This repo is the pattern I use to find out before users do.
This is the pattern behind HalalSnap's model migrations: median scan latency fell about 35% (Gemini 2.5 Flash to 3.1 Flash-Lite, 17.9 s to 11.7 s) and then about 40% (3.1 Flash-Lite to 3.5 Flash-Lite, about 11.3 s to 6.9 s), each at equal or better judged quality.
Four pieces.
Easy cases tell you almost nothing. Any model can spot "roasted peanuts" in an ingredient list. The failures that hurt in production are the sneaky ones:
A golden set without traps will happily wave through a model that fails all of these. Build the trap list from real production failures. Every time a model or a user surprises you, that surprise becomes a case.
If you average accuracy, latency and cost into one score, a cheap fast model can "win" while being wrong more often. For anything where wrong answers hurt people, that trade is not yours to make. So accuracy is a hard floor: no regression, full stop. Latency and cost only break ties between models that clear the floor.
The runner exits non-zero when the gate fails, so you can drop it into CI and let a bad migration fail the build.
npm install
npm run eval
This runs two built-in mock models over the golden set: mock:weak (naive keyword matcher, the stand-in for your current model) against mock:strong (knows the synonyms and hedges). The gate passes and you get a markdown report in report.md. A sample is committed at examples/report-mock.md.
To watch the gate do its job, propose a downgrade:
npm run eval -- --baseline mock:strong --candidate mock:weak
The report shows the candidate losing on the trap cases and the run exits 1.
Copy .env.example to .env and set a key. Keys stay in .env, which is gitignored. Nothing in this repo ever commits a secret.
# Gemini vs Gemini
npm run eval -- --baseline gemini:gemini-2.5-flash --candidate gemini:gemini-3.1-flash-lite
npm run eval -- --baseline anthropic:claude-sonnet-5 --candidate anthropic:claude-haiku-4-5 --judge anthropic:claude-sonnet-5
npm run eval -- --baseline gemini:gemini-2.5-flash --candidate anthropic:claude-haiku-4-5
Model refs are provider:model. Supported providers: anthropic, gemini, mock. Cost per request comes from the small pricing table in src/pricing.ts. Add your models there; unknown models still run and show cost as n/a.
The harness is also an MCP server over stdio, so Claude Code, Codex or any MCP client can check a model swap before it ships. Two tools:
run_golden_set(model): accuracy overall and on traps, mean latency and cost per request, plus the failing cases.compare_models(baseline, candidate): both summaries and the gate verdict, with reasons when it fails.Both take an optional judge (default mock:judge). Real model refs (anthropic:..., gemini:...) bill your API key, so keep keys in the repo's .env (gitignored) or in the client's env config, never in a committed file. mock:strong and mock:weak need no key.
Replace /abs/path/to/llm-eval-harness with your clone (run npm install there once).
# Claude Code
claude mcp add llm-eval -- npx --prefix /abs/path/to/llm-eval-harness tsx /abs/path/to/llm-eval-harness/src/mcp.ts
codex mcp add llm-eval -- npx --prefix /abs/path/to/llm-eval-harness tsx /abs/path/to/llm-eval-harness/src/mcp.ts
On Windows use C:\path\to\llm-eval-harness in both. Then ask the agent: "use llm-eval to compare mock:strong and mock:weak".
Run the tests with npm test.
The server is listed in the official MCP Registry as io.github.razilzul/llm-eval-harness. The registry points at a Docker image on GHCR, so you need Docker and nothing else. No clone, no Node.
# Claude Code
claude mcp add llm-eval -- docker run -i --rm ghcr.io/razilzul/llm-eval-harness:1.0.0
Or in a project .mcp.json:
{
"mcpServers": { "llm-eval": { "command": "docker", "args": ["run", "-i", "--rm", "ghcr.io/razilzul/llm-eval-harness:1.0.0"] } } }
mock:strong and mock:weak need no key. To evaluate real models, pass the key through from your shell with -e. Docker copies the value from the client's environment, so the key never lands in the config file:
"args": ["run", "-i", "--rm", "-e", "ANTHROPIC_API_KEY", "-e", "GEMINI_API_KEY", "ghcr.io/razilzul/llm-eval-harness:1.0.0"]
The image is built from the Dockerfile in this repo and published by .github/workflows/publish-mcp.yml when a v* tag is pushed. Pull requests only build it and run a stdio smoke test.
The eval gets a model to the door. Rollout gets it into production. That part is product-specific, so this repo only describes it:

src/run.ts CLI: args, console output, exit code src/eval.ts A/B core: task prompt, runModel, golden-set and .env loading src/gate.ts the gate as a pure function src/mcp.ts MCP server over stdio (hand-rolled JSON-RPC) test/ node:test suites for the gate and the MCP protocol Dockerfile image for the MCP server (stdio), published to GHCR server.json MCP Registry metadata for that image src/providers.ts Anthropic, Gemini and mock backends (plain fetch, no SDKs) src/judge.ts label extraction, judge rubric, mock judge src/pricing.ts per-model pricing for the cost column src/report.ts markdown report docs/CPEVUDM.md the workflow I build things like this with agents.md instructions for coding agents working in this repo
